Yogurt, Homemade (Incubator Method)

I have made a lot of yogurt, starting in the early 1980s with a cardboard box, a light bulb and a PID controller holding a rack of half-pint jars at temperature. I built that rig for consistency. What I did not understand at the time is that a tight temperature hold is not only a consistency trick — it decides which of yogurt's two organisms wins, and that is the flavor. The controller was authoring the yogurt.

What I did not understand at the time is that a tight temperature hold is not only a consistency trick — it decides which of yogurt’s two organisms wins, and that is the flavor. The controller was authoring the yogurt.

Ingredients

  • 1 quart whole milk
  • 2–3 Tbsp live plain yogurt (or a freeze-dried starter)
  • ⅓ cup nonfat dry milk powder (optional, for extra body)

Directions

  2. Milk, and a live culture containing Lactobacillus delbrueckii subsp. bulgaricus and Streptococcus thermophilus.
  3. Heat to 180–185 °F and hold 10–20 minutes. This is not pasteurization and even pasteurized milk benefits. Heating denatures the whey proteins, which then bond into the casein network as it sets — the result is markedly thicker yogurt with less weeping. It is the biggest quality lever after temperature and it is the step people skip. Longer holds give more body.
  4. Cool to 110–112 °F. A sink of cold water speeds this. Do not add the culture hot; above about 115 °F you kill it.
  5. Inoculate: Temper the starter with a little warm milk first so it disperses instead of clumping, then stir it through.
  6. Choose your temperature — this is the real decision. Hold 4–8 hours at 108–111 °F for the standard result. Run WARMER and L. bulgaricus pulls ahead: sharper, more sour, tangier. Run COOLER and S. thermophilus leads: milder, sweeter, noticeably thicker.
  7. Chill without disturbing it. Move it to the fridge and leave it alone for several hours. The set firms considerably as it cools, and jostling a warm set breaks the gel and makes it weep.

Notes

PROVENANCE. My own method since the early eighties. The incubator has changed; the half-pint jars have not — they come to temperature fast and evenly and they portion themselves.

THE LEGAL DEFINITION IS USEFUL. 21 CFR 131.200 requires a characterizing culture containing BOTH L. delbrueckii subsp. bulgaricus AND S. thermophilus, not less than 3.25% milkfat and 8.25% milk solids-not-fat, and pH 4.6 or lower within 24 hours of filling. FDA modernized the standard on 11 July 2021 (compliance from 1 January 2024), revoking the separate lowfat and nonfat standards. So legally yogurt is exactly those two organisms — every acidophilus or bifidus on a label is an ADDITION. And note that pH 4.6 is the same line as the canning and botulism threshold; that is not a coincidence.

TEMPERATURE IS A RATIO CONTROL. The two organisms have different optima and both sit BELOW the standard incubation temperature: L. bulgaricus does best at 104–108 °F, S. thermophilus prefers 100–106 °F. So 110 °F is not either one’s favorite — it is the temperature that sets the BALANCE, and the balance is what you taste. They also feed each other: S. thermophilus scavenges oxygen and yields formate and CO2 that stimulate L. bulgaricus, which in turn breaks milk protein into peptides that S. thermophilus cannot liberate itself.

BACKSLOPPING DRIFTS. Expect roughly 10–20 generations before the two organisms fall out of balance and flavor and set degrade. Then start fresh from a commercial starter.

IF IT WON’T SET: temperature wrong, dead starter, or culture added to too-hot milk. IF IT’S THIN: you shortened the 180 °F hold.
